Water showing on a ceiling under a flat roof is not proof that the flat roof is leaking. It is proof that water is arriving, which is a different statement.

Five things produce that stain. Only two of them are the roof covering, one of them costs nothing to fix, and one of them is not water from outside at all. Working out which one you have before you accept a quote is the single most valuable thing you can do, because the price range across those five causes runs from nothing to a full replacement.

The five things that cause a damp patch under a flat roof

A defect in the roof covering. A split, an open lap, a failed upstand, a blister that has burst. This is what everybody assumes and it is genuinely common.

Drainage. A blocked outlet, a full gutter or an overflowing rainwater head. The covering is fine and the water simply has nowhere to go, so it backs up until it finds a weakness.

The perimeter rather than the roof. A parapet wall, coping stones, an abutment or a chimney. Water enters the masonry above the roof and travels down inside the wall.

Plumbing. A weeping joint, a leaking waste pipe, an overflow or a heating pipe in a ceiling void. Sounds obvious, is missed constantly, because the assumed cause is directly above.

Condensation. Not a leak at all. Warm moist air reaching a cold surface inside the build-up, usually because of a failed or missing vapour control layer or inadequate ventilation.

That list is roughly in order of how often we find each one, and the last two account for more misdiagnosed jobs than the first three combined.

Is it condensation or a leak?

Condensation follows the weather being cold. A leak follows the weather being wet. That single distinction settles most cases.

The differences are consistent enough to be worth listing properly.

A leak appears after rain, sometimes a day or two later. It produces a defined stain with a darker edge and a lighter centre, often with a brown or yellow tide mark from whatever the water dissolved on the way through. It concentrates at a point. It gets worse during a wet spell and better during a dry one. It is frequently worse after wind-driven rain from one particular direction.

Condensation appears in cold weather whether or not it has rained. It spreads across an area rather than concentrating, typically the coldest part of the ceiling or a corner, and produces black spot mould rather than a brown stain. It is worse when the building is heated and occupied, worse in winter, and worse in rooms that generate moisture. It often coincides with condensation on the windows.

There is one more signal worth knowing, because it is decisive. Interstitial condensation inside a warm deck build-up can produce water dripping from a ceiling that looks exactly like a leak, and it does it in cold, dry weather. If your ceiling drips during a hard frost after a week without rain, you are almost certainly looking at condensation rather than a roof defect, and the answer involves the vapour control layer and ventilation rather than the waterproofing.

Is it the roof or the drainage?

Check the outlets before you check anything else, because it is the cheapest possible answer and it takes minutes to rule out.

A flat roof, particularly one behind a parapet, has no free edge for water to run off. Everything that lands on it leaves through an outlet. Block that outlet and the roof becomes a shallow tank: water rises against the upstands and finds the first weakness in a detail that would have coped with running water.

The tell is timing and volume. A drainage leak appears during or immediately after heavy rain, not light rain, and it often stops as soon as the level drops. A covering defect leaks in any rain, in proportion to how much falls.

What to check from the ground or a window: whether the gutters are visibly full or have plants growing in them, whether water overflows the gutter line during rain, and whether the external wall is stained below a rainwater head or a chute.

If the answer is a blocked outlet, you have found a leak that costs a maintenance visit rather than a roof.

Is it the roof or the wall?

If the stain is at the top of a wall or in a ceiling corner against an external wall, suspect the wall.

Roof covering leaks usually show in the middle of a ceiling, away from the perimeter. Water entering through a parapet, a coping joint or an abutment shows at the junction between wall and ceiling, or runs down the inside face of the external wall itself.

Two more signals point at masonry rather than covering. Wall leaks are frequently wind-driven, so they appear after storms that blew rain against one particular elevation and not after ordinary still rain. And masonry holds a lot of water, so the damp often persists for days after the rain stopped and can reappear without new rain as the wall dries inwards.

Is it the roof or the plumbing?

Rule out plumbing when the leak ignores the weather.

Keep a note for two or three weeks of when the stain is wet and what the weather was doing. A leak that appears on dry days, that is worse when the heating is on, or that sits directly below a bathroom, a kitchen or a run of pipework deserves a plumber before it deserves a roofer.

Other pointers: clean water with no staining suggests a supply pipe rather than rainwater that has travelled through a build-up, a stain that grows steadily rather than in steps suggests a continuous source, and a leak that started right after work inside the building is unlikely to be a coincidence.

We would rather tell you it is a plumbing problem at survey than sell you roof work that does not fix it.

Why the leak is almost never directly above the stain

Because water travels sideways for a long way before it goes down.

This is the part that catches homeowners and, frankly, some contractors. Water that gets through a flat roof covering does not fall straight onto the ceiling. It enters the build-up, then follows whatever surface is available: the top of a vapour control layer, the line of a joist, a service pipe, the joint between two plasterboard sheets. It can run several metres horizontally. It can cross the roof. It emerges at the first point where there is a route down, which is typically a light fitting, a board joint or a spot where the ceiling was already slightly damaged.

Three practical consequences follow. Pointing at your ceiling stain and asking a contractor to fix the roof above it is not a reliable instruction, because the defect may be nowhere near it. Patch repairs based on the stain position frequently fail, and the leak is then described as having “come back” when it never went away. And a proper diagnosis looks at the whole roof, specifically at the details: upstands, laps, outlets, kerbs, penetrations and the perimeter. That is where flat roofs actually fail.

What you can safely check yourself

Everything useful can be done without setting foot on the roof, and you should not set foot on the roof.

That is not caution for its own sake. The thing you are investigating is water getting into the deck, and a deck that has been wet for a while is exactly the surface that gives way underfoot. There is no diagnostic benefit that justifies it.

What is genuinely useful:

  • Keep a dated log. Note every time the stain is wet, and what the weather did in the preceding two days. Three or four entries usually identify the pattern.
  • Photograph the stain each time, from the same position, so you can see whether it is growing.
  • Photograph the roof from an upstairs window, including the edges, the upstands and the outlet if visible. The perimeter is more informative than the middle.
  • Check the gutters and outlets from the ground during rain. Overflow is visible from below.
  • Look at the external walls below any parapet, rainwater head or chute for streaking and staining.
  • Note whether the stain is near a pipe run, a bathroom or a kitchen.
  • Feel the ceiling. Cold and damp across a wide area suggests condensation. Wet at a point with a dry margin suggests water arriving.

Where the roof cannot be seen from any window, a drone survey puts a high resolution camera over the whole surface without scaffolding, a ladder or anybody stepping onto a deck of unknown condition. On a roof already suspected of being wet, that is the safest way to look at it and usually the fastest.

What a proper survey should tell you

Which of the five causes you have, where the water is entering, and what condition the deck and insulation are in.

Those three answers determine the cost, and a survey that does not produce all three has not finished. The deck and insulation matter as much as the entry point: a small covering defect on a sound roof is a repair, while the same defect on a roof whose insulation has been quietly saturating for three years is a replacement. That difference is not visible from the ceiling stain.

What you should expect back is a plain statement of the cause and the options that follow from it, with the reasoning. What you should be wary of is a quote for a full roof replacement issued without any report on what was found, or a quote to seal a roof that says nothing about where the water was getting in.
